The Arithmetic
What gets measured before, what gets measured after.
The baseline is established in Phase 01 · Diagnostic, on real operational data: current inventory accuracy, cycle time per process, frequency of losses or unavailability. That baseline is the denominator of the calculation.
After the Bounded Deployment, the same three metrics are measured on the instrumented operation. The delta between before and after is the observed operational improvement; the conversion to ROI translates that delta into the operation's own economic terms.
The Case Calculation
Why only the Diagnostic produces the number.
The framework above is public. The specific numbers are private by construction. Calculating ROI for a particular operation requires data from that operation: volumes, frequencies, costs tied to current inefficiencies.
